Use ethnographic research when context is part of the question. If you need to understand how work actually happens, especially when people move between tools, locations, and other people, going into the field can reveal things an interview or usability test may never surface.
What is ethnographic research?
Ethnographic research is the study of people in their natural context through observation and, in some approaches, participation. The goal is to understand behavior as it happens rather than relying entirely on how people describe it afterward.
The method comes from anthropology, where ethnography traditionally involves extended immersion in a community or culture. Product teams have adapted those principles into shorter forms of field research designed to answer narrower questions.
Most product research would not qualify as a traditional ethnography. A researcher spending an afternoon observing warehouse supervisors is doing something very different from an anthropologist spending a year embedded in a community.
The underlying idea is useful in both settings: behavior makes more sense when you can see the context surrounding it.
A workflow may be shaped by things that never come up during a video interview. Maybe the employee is constantly interrupted. Maybe the software runs on a shared computer. Maybe they keep a printed reference sheet next to the monitor or copy information into a spreadsheet because the official system does not support what they need.
Take those details away, and you may be studying a different version of the work.
That makes ethnographic research particularly useful when your research question is less about what people think and more about what they actually do, where they do it, and what influences that behavior.
What makes research ethnographic?
There is no single technique that makes a study ethnographic. Instead, ethnographic approaches tend to share a few characteristics.
The research happens in context
You go where the behavior happens.
That might be an office, warehouse, hospital, retail store, factory floor, classroom, or someone's home. The environment is treated as part of the experience rather than background noise to remove from the study.
Observation is central
Interviews depend heavily on what participants can remember and explain. Ethnographic research adds direct observation. You watch what happens and use questions to clarify what you see.
That distinction matters because people do not always notice every step in a familiar process. Experienced users may move through work almost automatically, while workarounds may feel so normal that they do not think to mention them.
The researcher spends enough time to see the work unfold
Traditional ethnography involves prolonged immersion. Product research is usually much shorter, but time still matters.
The goal is to observe enough of the real situation to understand the surrounding context rather than dropping in for a few minutes and treating the resulting snapshot as representative of the entire experience.
Why ethnographic research finds things other methods can miss
Interviews, surveys, usability tests, and analytics all answer useful questions. Ethnographic research becomes valuable when the missing information is tied to context.
Familiar processes can be difficult to explain
Ask someone who has performed the same task for years to explain every step and you may get a simplified version.
That does not mean the participant is unreliable. Familiar behaviors often require less conscious thought, making some details difficult to recall or articulate. Observation lets you see those details directly.
A participant might say, “Then I submit the order,” while observation reveals that before submitting it, they check a paper list, message a colleague, open another system, and compare two numbers. Those steps may be essential to understanding the actual workflow.
Workarounds become visible
Workarounds are especially easy to miss in interviews.
Someone may never tell you about the spreadsheet they maintain beside your product because, from their perspective, it is simply part of doing the job. Watch the work happen and suddenly the spreadsheet becomes visible.
That can expose a gap between what the product officially supports and what customers actually need to accomplish.
You can see environmental constraints
The environment itself may affect how someone uses a product.
A warehouse employee may be wearing gloves. A nurse may be interrupted repeatedly. Someone working from home may have a small laptop screen rather than the two-monitor setup your product team uses.
These conditions are difficult to recreate in a lab and easy for participants to overlook when describing their experience later.
Participants can show rather than remember
Being in the environment also gives people access to the artifacts they use every day.
Instead of asking someone to remember an example, they can pull up last week's report, show you the handwritten note they keep beside their desk, or demonstrate the workaround they use when something goes wrong.
Those moments can generate much richer evidence than asking the same person to reconstruct the experience from memory.
Ethnographic research methods
Ethnographic research is better understood as a family of approaches than a single research method. Here are some of the methods product teams commonly use.
Contextual inquiry
Contextual inquiry combines observation with questions about what the participant is doing. The researcher observes someone performing real work and asks questions to understand the decisions, tools, and behaviors they see.

Field observation
Field observation puts more emphasis on watching than questioning.
The researcher observes people in their normal environment while trying to minimize disruption. This can be useful when interruptions would interfere with the activity or when you want to understand the rhythm of an environment rather than a single task.
For example, watching a customer service team for several hours might reveal when interruptions occur, how often employees switch systems, and who they turn to when they cannot find an answer.
Participant observation
In participant observation, the researcher takes part in the activity rather than only watching it. This can provide a different understanding of physical, procedural, or cognitive demands.
Trying to complete a process yourself may reveal why a seemingly minor inconvenience becomes frustrating when it happens dozens of times during a shift.
Participation is not appropriate in every setting, particularly where safety, privacy, or specialized training is involved. But where it is possible, it can add another layer of context.
Shadowing
Shadowing means following a participant through part of their normal day or workflow. Instead of focusing narrowly on one task, you observe how their responsibilities connect.
This can be particularly useful for understanding handoffs between people, transitions between tools, interruptions, and the difference between an official process and what happens in practice.
Diary studies
Diary studies are not ethnography in the strictest sense because the researcher is not continuously present. But they can answer some of the same questions.
Participants document experiences over days or weeks, which can help researchers study behaviors that happen unpredictably, infrequently, or in places where direct observation would be difficult.
Diary studies are particularly useful when you care about context over time but cannot realistically be there every time the behavior occurs.
Digital ethnography
Not every meaningful environment is physical. Digital ethnography studies behavior and culture in online spaces such as communities, forums, social platforms, and other digital environments.
For product teams, these spaces can show how people discuss problems, exchange advice, develop workarounds, and talk about products when a researcher is not actively asking the questions.
As with any observational research, researchers still need to consider privacy, consent, and the expectations people have within a particular digital space.
When to use ethnographic research
Ethnographic research is most useful when context itself may explain the behavior you are trying to understand. It can be a strong fit when:
- The work is physical or spatial. People move between locations, devices, tools, or systems that cannot be understood from a screen share alone.
- Participants have highly familiar workflows. Observation can surface steps experienced users no longer think to describe.
- What people report does not match other evidence. If interviews, analytics, support feedback, or other sources appear to tell different stories, field research may help explain the gap.
- Environmental constraints matter. Connectivity, interruptions, shared equipment, noise, physical movement, or time pressure may influence behavior.
- You are entering an unfamiliar domain. Spending time where the work happens can help a product team understand the realities behind workflows they have previously only discussed in meetings.
When another method fits better
Ethnographic research is less useful when another method answers the question more directly. If you need to evaluate whether people can complete a particular flow in a design, usability testing is likely a better fit.
If you need to estimate how common a behavior or opinion is across a population, you need quantitative research rather than a small observational study. And if the behavior is already directly observable through product data, additional field research may not be the first method you need.

How to conduct ethnographic research
Product teams rarely have months to spend in the field. Instead, they typically borrow ethnographic principles for shorter, more focused studies. The key is to narrow the research question enough that a shorter period of observation can still generate useful evidence.
Step 1: Define what you need to understand
“Understand our customers better” is too broad.
Instead, identify the behavior or situation you need to investigate, like “How do warehouse supervisors handle a stock discrepancy during a shift?” That question tells you who to observe, what activity matters, and what circumstances need to be present.
A focused question also makes it easier to decide whether ethnographic research is actually the right method.
Step 2: Recruit for the behavior
For field research, demographics alone rarely tell you whether someone is the right participant. Recruit people who actually experience the situation you need to observe.
If you are researching month-end reporting, for example, you need participants who are responsible for that process and a visit scheduled when the work actually happens.

Step 3: Observe the relevant context
Convenience should not determine the situation you study.
If the difficult part of the job happens during shift change, month end, or the morning rush, observing the quiet period may give you an incomplete picture. Try to schedule the research around the conditions most relevant to your question.
That does not mean deliberately manufacturing chaos. It means making sure the experience you observe is reasonably representative of the behavior you are trying to understand.
Step 4: Watch before interpreting
Give participants enough room to behave naturally. When you do ask questions, anchor them in something you actually observed.
Instead of “Why is this screen confusing?” try “I noticed you went back to that screen twice. What were you checking?” The second question does not assume there is a usability problem. It asks the participant to explain observable behavior.
If you need a more structured observation-and-question format, contextual inquiry may be the better specific method.
Step 5: Separate observation from interpretation
This is one of the most useful habits in field research. Record what happened separately from what you think it means. For example:
- Observation: participant copied the order number onto a sticky note before opening the inventory system.
- Interpretation: participant may not trust that the order number will remain accessible while switching systems.
The first is something you observed. The second is a hypothesis. Keeping them separate makes it much easier to revisit your interpretation as you collect more evidence.
Step 6: Capture artifacts carefully
With permission, capture the physical and digital artifacts surrounding the work. That might include:
- Printed reference sheets
- Handwritten notes
- Spreadsheets
- Device setups
- Forms
- Checklists
- Workspace layouts
These artifacts can provide valuable context, but they may also contain customer information, employee information, or other sensitive data.
Decide before the session what can be photographed or collected, how it will be stored, and what needs to be removed or obscured.
Step 7: Debrief while the context is fresh
Do not rely on memory to reconstruct a field visit days later.
Soon after each session, review your notes, expand shorthand, identify open questions, and document initial observations while you still remember the context surrounding them.
If several researchers attended, compare notes. Differences in what each person noticed can themselves reveal assumptions worth examining.
How many participants do you need for ethnographic research?
There is no universal number of participants that makes an ethnographic study sufficient.
The right amount depends on the research question, the diversity of environments you need to understand, the variation between participants, and what decisions the findings will inform.
A narrowly defined workflow performed similarly across one type of workplace may require fewer observations than a process that varies dramatically by role, geography, organization, or environment.
Instead of starting with an arbitrary participant count, ask:
Depth is the advantage of ethnographic research. Representativeness is not.
- Are new observations still substantially changing our understanding?
- Have we observed the important variations in the environment?
- Are we seeing patterns across participants rather than relying on one memorable example?
- Do we have enough evidence for the decision we need to make?
- Which contexts or perspectives are still missing?

Ethics and consent in ethnographic research
Ethnographic research can take researchers further into people's real lives and workplaces than many other UX methods. That makes consent particularly important.
Participants should understand what you plan to observe, what you will record, how the material will be used, who will have access to it, and that they can stop participating.
Workplace research deserves extra care because consent may be complicated by power dynamics. If someone's manager arranged the research session, an employee may feel pressure to participate even if the researcher says participation is voluntary.
Researchers also need a plan for information they encounter incidentally. During a field visit, you may see:
- Customer information on a screen
- Internal business data
- Colleagues who did not consent to participate
- Private conversations
- Workarounds that violate official company policy
- Behavior that could reflect negatively on the participant
Decide how these situations will be handled before entering the field.
De-identification also requires more than removing someone's name. In a small organization, a job title, team, location, or description of responsibilities may be enough to identify a participant.
The goal is not simply to obtain consent once. It is to respect the boundaries of that consent throughout collection, analysis, and reporting.
How to analyze ethnographic research
Ethnographic research produces messy data. You may leave a field visit with observation notes, interview excerpts, photographs, artifacts, diagrams, and unanswered questions.
Start by separating observations from interpretations if you have not already. Then look for patterns across participants and environments.
Research synthesis can help you move from individual observations toward broader findings while preserving the evidence behind them, and affinity mapping is a practical way to cluster field notes once you have more raw material than structure. Useful questions include:
- Which behaviors appeared repeatedly?
- Which workarounds appeared?
- Where did processes differ?
- What environmental conditions influenced behavior?
- Which tools or artifacts were essential to the workflow?
- Where did participants' descriptions differ from what you observed?
- What assumptions did the research challenge?
Pay particular attention to workarounds. A workaround tells you that someone encountered a problem important enough to solve for themselves. It does not automatically tell you what your product should build, but it can reveal an unmet need worth investigating.
Variation matters too. If people with the same role complete the same task in completely different ways, that difference may be as important as the behaviors they share.
Store the resulting evidence somewhere people can find it again. Common ethnographic research mistakes
- Turning observation into an interview. If you spend the entire session asking questions, you lose much of the reason for going into the field. Give yourself time to watch what happens.
- Observing only convenient situations. A quiet Tuesday afternoon may not tell you much about a workflow whose problems happen during the Friday rush.
- Treating one vivid moment as representative. Memorable incidents make good stories, but they do not automatically represent a broader pattern. Look across observations before generalizing.
- Mixing observations with interpretations. Record what happened separately from what you think it means.
- Waiting too long to write up field notes. Capture additional context while the session is still fresh.
- Going in determined to confirm a hypothesis. A field visit is particularly valuable when it reveals something the team did not expect.
- Treating a manager's approval as participant consent. The person being observed still needs to understand and agree to the research.
- Overgeneralizing from a small qualitative sample. Ethnographic research gives you depth into particular people and contexts. Do not turn that depth into unsupported claims about an entire customer population.
Ethnographic research as part of a larger research practice
Ethnographic research is valuable because it gives product teams something most other methods cannot: direct access to the context surrounding behavior. But it rarely needs to stand alone.
Field observations may uncover a workaround you want to explore through user interviews. A repeated usability problem may lead to a larger survey. An environmental constraint may change what you decide to test in your next prototype.
That is where ethnographic research becomes more useful than a memorable field trip. The observations become part of a larger body of customer evidence.
